i'm working on a animation that is a machine that is a character. so the head is a metal box, but they want it to have character during animation.i.e.: more face like. bend squish, bow, etc.
Here's the problem:
if i make a subpatch box into 4 segments i need to up the weight map to 90ish to square it off. looks good but when i deform it it looks too angular in the mid sections. same goes if i don't up the weight and just double the points to get a sharp edge.
i know i can freeze it and unweld the edges, but i need the flexability of subpatch to work the face.
any ideas?

You mean like this? This is a sub-d model. I used the Knife tool in modeler to cut in another row of points right near the edge of each side of the box. this will keep the edges sharp without using subpatch weights.

Here's the modeler view.
